Most small and mid-size businesses do not lack analytics. They lack decisions. GA4 collects everything, the dashboard has forty charts, and yet the monthly conversation is still "traffic is up, I think?" followed by no changes. The gap is a framework: a short list of numbers chosen because each one, when it moves, tells you what to do next. Here is the one we run for SMB websites, five metrics deep, on purpose.

The Five That Drive Decisions

  • 1. Qualified leads per week. Not sessions, not users: forms, calls, and quote requests from people you could actually serve. This is the website's paycheck, and every other number exists to explain it. Moves down? The next four tell you where to look.
  • 2. Conversion rate by source. Organic, paid, referral, direct, each with its own visitors-to-leads rate. This is where "traffic is up" gets honest: a thousand new visitors converting at zero is a vanity spike, and a source converting triple deserves triple the budget.
  • 3. Money-page performance. Your handful of service and landing pages: entrances, engagement, conversion, and speed. Sitewide averages hide everything; page-level numbers on the pages that sell locate the problem, often revealing the message-match failures behind qualified bounces.
  • 4. Search visibility trend. From Search Console: impressions and average position for the query families you care about, watched as a trend line rather than a daily mood. This is the leading indicator; leads are the lagging one.
  • 5. Cost per lead, blended and per channel. Spend divided by metric one. The number that turns marketing debates into arithmetic.

The Cadence That Turns Numbers Into Changes

Weekly: glance at leads and anything anomalous, fifteen minutes, no meetings. Monthly: the real session, where each metric's movement gets one diagnosis and one action, the same discipline as our audit triage: findings become a short ordered list, and the list gets shipped. Quarterly: re-ask whether these are still the right five, because businesses drift and dashboards should follow.

The rule that makes the framework work: no metric without a decision attached. If a number's movement would not change what you do, it is reporting, not measurement, and it goes in the appendix.

The Setup Most SMBs Are Missing
